Keeping a multi-year trading infrastructure transformation moving forward
Introduction
We delivered test management leadership on a major, multi-year trading infrastructure transformation. We ensured that complex data migration requirements were properly understood, tested, and signed off across a large, multi-party programme.
The challenge
The organisation was migrating its entire trading infrastructure from a collection of legacy applications to an end-to-end, front-to-back platform. The transformation spanned front office, middle office, and back office functions. It affected how data was captured, processed, and used across the full trading lifecycle. Requirements were numerous, often subject to revision, and carried significant commercial weight. Getting stakeholders from multiple organisations to align on what had been built and accept it as fit for purpose was a persistent challenge.
The solution
We managed the end-to-end testing lifecycle, translating complex business and data requirements into structured test cases. We worked in collaboration with business users and data analysts. We oversaw test execution, managed defect tracking and resolution, and owned the governance of testing milestones. A significant part of the engagement involved facilitating between delivery teams and business stakeholders at the point of acceptance. We navigated disagreements about scope and ensured decisions were made clearly and promptly. As the programme matured, we also contributed to the development of AI-assisted testing capabilities, designed to automate test case generation from requirements documentation.

The programme has progressed consistently throughout our engagement, with testing milestones delivered on time across successive phases. Our facilitation between delivery teams, business stakeholders, and external partners accelerated acceptance decisions. It also reduced the risk of scope disputes stalling delivery. The development of AI-assisted test case generation represents a forward-looking investment with the potential to significantly accelerate testing cycles in future programme phases.
