How Fonterra uncovered hidden barriers to diversity & inclusion

Case study

Fonterra is an Aotearoa New Zealand-based dairy co-operative that exports its products to over 100 countries worldwide. The organisation believes that diversity, equity, and inclusion are crucial to its success, and is committed to bringing the principles of belonging (whanaungatanga), care (manaakitanga), and empowerment (kaitiakitanga) to life across its operations.

Fonterra commissioned Robert Walters to conduct an analysis of their end-to-end recruitment and hiring process.

The challenge

Fonterra believes that diversity, equity, and inclusion are crucial to its success, and is committed to bringing the principles of belonging (whanaungatanga), care (manaakitanga), and empowerment (kaitiakitanga) to life across its operations. After recently transitioning its Talent Acquisition function from an RPO model to an in-house approach, Fonterra was keen to proactively audit its processes and create a roadmap to become a best-practice organisation. 

Setting up the partnership

Partnering with Robert Walters, Fonterra aimed to achieve its diverse hiring objectives by leveraging a pioneering research-based Diverse Hiring diagnostic. Seeking a knowledgeable partner with expertise in diverse hiring, recruitment best practices, and bias reduction, Fonterra selected the Robert Walters Talent Advisory team to conduct an analysis of their end-to-end recruitment and hiring process.

The solution

Robert Walters' Diverse hiring diagnostic applies a proprietary academically informed, research and data-led framework to assess the end-to-end recruitment and hiring journey, identifying and assessing bias. The diagnostic analysed bias across 12 stages of the candidate recruitment journey through 7 diversity lenses to uncover hidden barriers and biases within the end-to-end hiring process.

We revealed how recruitment processes can disproportionately disadvantage candidates across 7 diversity lenses: Gender, Ethnicity & Heritage, Disability & Neurodiversity, LGBTQ+, Age, Faith and Parental & Caregiving. Fonterra was provided with an immediate ‘to-do’ list of how to mitigate bias, maximise inclusivity and drive change, and best-in-class case studies from leading future-thinking organisations. 

Recommendations included

  • Building on the integration of Te Reo Māori across all candidate touchpoints, moving towards salary transparency, and publishing colleague ethnicity and heritage representation data.
  • Enhancing external communication on flexible working and assessing the gender-coding of language used within job adverts. 
  • Improving candidates' access to reasonable adjustments in the recruitment process, including imagery and storytelling representative of disabled people and neourodiverse communities. 
  • Publishing information about the organisation's parental & carers support offering and the impact of the policy on Fonterra colleagues.
